The Rhinoceros and the Unicorn

THE RHINOCEROS AND THE UNICORN - an excerpt from The Change Agent's Cookbook

Did you ever wonder where unicorns come from?

No one has ever seen one, because they only exist as an idea or a myth. So, where did the myth come from?

Imagine a time before photography, videography, TV, film, Instagram, all of it… a time when information was passed mouth to ear and walked on foot.

In 400 B.C.E., the historian Ctesias wrote about the one-horned creature for the first time in Greek literature. He was probably referring to the Indian rhinoceros, but readers imagined unicorns.

People hear about a rhinoceros and they imagine a unicorn.

That’s the short of it.

Author and essayist, Adam Gopnik, uses the story of the rhinoceros and the unicorn to explain the difference between modern liberalism (a rhinoceros) and other political philosophies (libertarianism, communism, anarcho-syndicalism, etc.) which he likens to unicorns.

Unicorns are ideal. They have a sort of mythic perfection. We love to think about unicorns. We like to believe in unicorns.

On the other hand, a rhinoceros is an awkward thing. It’s basically a pig with a horn on its head. It’s funny to look at and is politely ignored by proponents of Intelligent Design.

The rhinoceros is a compromise. The rhinoceros is also a perfectly successful animal.

We like our ideals ideal. We like our goals and objectives that way too. We want to build our businesses to some ideal template, some golden form of a business.

Often one hears talk of the leader of successful challenger in a category spoken of in unicorn-like terms.

“Why aren’t we more like Netflix? Google? Apple? Wieden? Droga? RGA? BFG? CPB? DDB? etc.…?”

Tech disrupters with billion dollar-plus valuations are even known as “unicorns.”

They are not. They are rhinoceroses.

Everything successful is an evolved compromise. So, instead of trying to force people into inhuman ideals, why don’t we try to build our organizations from splendid compromises. Why don’t we use the parts well, respecting each one as a successful animal?

Yes, the result may be funny to look at, a bit awkward and ungainly, but it will also be real and more likely successful. And it will be human too.

Why don’t we try to build rhinoceroses rather than unicorns?

Behavior Change Marketing is a rhinoceros, not a unicorn. It isn’t an impossible idea, nor does it claim to be a pure and new thing in the world. It isn’t merely academic and philosophical.

Behavior Change Marketing integrates perspectives and learning from a range of disciplines.

It recognizes that Behavioral Economics is nice old Behavioral Science with some great PR.

We accept the gifts of Behavioral Economics, but we equally welcome that longer heritage of concepts and learnings from Behavioral Science more broadly.

Our long experience in the trenches of direct and digital marketing have taught us that the single best funded program of behavioral economics experiments and their results are mostly lost to us. Lost because their very existence constituted the protected trade secrets of the companies that ran them.

These hundreds of thousands of A/B split tests, multi-cell tests and other experiments form priceless expertise carried around in the heads of venerable brand response wizards, are sometimes set down in writing but always through the distorting lens of hagiographic self-promotion, agency promotion or awards entries.

The knowledge is legend, and much of it is lost to science. That said, we will take all of it we can get, and we will work to see our clients and the broader world get as much benefit from this Fort Knox of intellectual property as we can.

Equally we recognize that the first design thinkers were not denizens of Silicon Valley in the early 2000s, that design thinking was not an invention but at best a rediscovery. If you want to read an excellent compendium of astonishing design thinking, read the Federalist Papers, Hamilton, Jay and Madison’s case study and pitch presentation of their brilliant and flawed rhinocerian creation, the U.S. Constitution.

No, design thinking has been with us a long, long, time. In fact, it took science to get us off the trail of design thinking. Science limited its scope. For example, economics focused on rational homo economicus rather than irrational human beings, and behaviorism focused on observable behavior and demeaned cognition. In dealing with shadows of human beings rather than the whole, scientific thinking led to flat, rational, poor design and communication.

Design thinking was a rediscovery, an attempt to make whole again, to bring in empathy, humanity, uncertainty and chaotic reality. Behavior Change Marketing integrates design thinking as well.

The field of Positive Psychology has seen enormous growth in influence over the past two decades. Today, nations consider Gross National Happiness along with Gross National Product and Subjective Wellbeing is measured by the U.N. to balance their scorecard in evaluating the progress of nations.

And Evolutionary Psychology has helped us to understand the important of signaling, including self-signaling, which challenges the logical, simple, rational and largely incorrect view of human motivation.

The Modern Era loves Unicorns. We love the mythic simplicity. We want to believe that class struggle along drives history and that the future is knowable. A mechanical view of the Universe and envy of natural sciences supported a culture of simple certainty. But, today we understand that even our physics doesn’t operate that way. That, at the best, there is probability. That even if you know everything about the present, you cannot predict the future with any certainty. Randomness is a feature of every system.

Brand Is What People Say About You When You’re Not In The Room.

Branding is the process of building a coherent and distinct pattern of associations in the mind of a target audience.

When I say, “Apple,” a whole world of associations come up. When I say “Microsoft” a different world of associations come to mind. To the extent that both bring up associations, they have been “branded.” To the extent that those associations are clear, distinct, and helpful, they have been successfully branded.

Branding firms use culture, product, image, design, sound, voice, language, price, service, entertainment, celebrity, fashion, and interaction – an extremely broad range of tools – to build the brand. Today, the mission of an organization and the meaning of being associated with that mission is important to many people as well.

Too often, branding is associated with much more limited objectives. For example, logo and visual identity standards. While these are key tools for branding, they alone don’t create the brand.

Very often, when people use the word “brand” they are referring to what the company thinks and says about itself.

But brand is what other people say about you when you are not in the room. Brand is about what your audience feels about you in their heart of hearts. Your brand is not what you tell people it is, your brand is what people tell people it is. What you say is just your attempt to affect that understanding.

Today, brands are built by great products and services, first and foremost. In a world of online reviews, advertising and spin cannot trump a predominance of bad experiences. Not everyone, but your target audience must be delighted.

IMPORTANT MESSAGE FROM THE HUMAN LEADERS OF DIMASSIMO GOLDSTEIN:

We recently mailed this letter out. We were truly excited to be able to bring this insanely great product to market.

Even more so, because we had programmed our prototype Tom Hanks A1A with an encyclopedic knowledge of and irrational love for all things DiMassimo Goldstein.

Our model showed that our significant investment in development, manufacturing and shipping the Tom Hanks A1A would more than pay for itself in agency growth, within five to twenty-five years depending on which assumptions our analysts favored.

Unfortunately, the Tom Hanks A1A does not yet function with the level of reliability that we expected. Last week, just before we were to begin the exacting boxing process, all the A1As began referring to themselves as “Sully” and “The Hero of the Hudson.”

We had to power down the whole run…

We’ve learned an important lesson – it’s risky to try to make a point through innovative technology.

In any event, while we are in the midst of this recall, we thought it might be helpful just to state the point we were attempting to make: brands are evolving toward AI.

Yes, we think you are likely to know Amazon by a different name within a few years’ time – we think you will be calling her Alexa by 2025.

Think about it. We’ve always responded to brands as if they were personalities. However, the ability of brands to behave as personalities has been limited by technology and ingenuity.

But artificial intelligence technology is changing this.

Nearly every tech giant is deploying millions of dollars each year into building and developing their AI departments.

Apple has Siri. Amazon has Alexa. Google has WaveNet.

Microsoft has Cortana. IBM has Watson. And the list goes on…

When the choice of brands becomes a choice of personalities to deal with, will I choose Ben or Jerry, Tom Hanks or Scarlet Johansson or Alexa or Siri?

Brands as personalities and personalities as brands. Delivered directly, interactively, programmatically, and in a startlingly human-like way.

That’s the future. For today, let’s get as close as we can to that ideal, and reap the benefits.

Do You Define Brand Like A Top Marketer?

I’ve noticed that people are surprised when some companies dramatically outperform other companies…

when they grow both revenue and brand value…

when they disrupt and then dominate their categories…

and when they sell or go public at phenomenal valuations…

But I’m not surprised.

I’ve studied those companies intensely for years. I’ve learned directly from the top decision makers exactly what they do differently. I’ve made them the focus of my career. And here I will share with you the single most important thing they do…

They define the word “brand” differently.

The great change agents, disruptors, and CMOs who can write their own tickets all have this in common. “Brand” means something very different to Dollar Shave Club, Airbnb, Warby Parker, and Casper than it does to most marketers.

Most marketers – and in fact, most business leaders – still associate “brand” with logos, style guides, naming conventions and brand ads. This is what I call small brand.

Not the big winners. They subscribe to the concept of BIG BRAND.

They understand that the brand, is first and foremost, an experience in the mind of the user. They understand that to manage that brand is their ultimate job; that it is in fact the main purpose of the organization. They understand that to manage that inner experience, they must design and direct all of the external evidence of the brand that the user experiences.

Therefore, these companies think of “brand” as the entire user experience, not just of the product and promotion, but of every touchpoint related to the brand. That’s Big Brand.

Then, in order to organize and change everything about the way the brand is experienced, they think about the brand this way:

They think about the brand spirit. They get clear about what the spirit of the brand will be. That spirit will transform every touchpoint into a brand experience. For Tesla, it’s visionary, bold and futuristic. For Airbnb, it’s adventurous, social and natively comfortable. For Dollar Shave Club, it’s fun and frank and super-practical.

They think about the brand meaning. They know that an inspiring idea can organize and change everything for the brand. They know that people want to buy into more than a value proposition; that they want to be part of something meaningful. For Casper, it’s a more rested culture. For Betterment, it’s a world of tech-savvy, smarter investors. For Tesla, it’s a world without smokestacks and rising oceans. For Dollar Shave Club, it’s a club of guys who look great and still have some money in their pockets.

They think it applies to ALL their communications. Unlike small brand thinkers who often unthinkingly expose more people more often to brand-damaging promotional come-ons that sap the value of the brand, Big Brand thinkers view everything they do as part of the user experience, part of the brand. They generate more sales, more efficiently, by thinking brand response rather than direct response. In brand response, the brand insight makes customer acquisition more efficient while it builds brand value. The better it works, the more the company can afford to do. The more the company can afford to do, the more it sells and the more valuable its brand is. It’s a virtuous cycle. The opposite of the one that kills the small brand goose.

They design phenomenal fulfillment experiences. Brand experience design is a mindset that pays huge returns. And it doesn’t have to cost a lot of money! It’s shocking to us that so many companies just deliver in a normal envelope or a cardboard box. It’s crazy that they don’t see their trucks, boxes, crates, envelopes, cards, keys, bags, packaging and even invoices as inspiring brand experiences ready to happen. We are appalled at the enormous waste of owned and tightly targeted media that is underutilized. Casper puts a whole mattress in a box – a story with every delivery! Dollar Shave Club includes Bathroom Notes with every well-designed delivery, mastering their brand domain. Our boxes for Gateway had spots, and you could see them from two blocks away. Our FreshDirect trucks became popular rolling billboards and backdrops for a million selfies. From our logo to every element of delivery packaging, we worked with our brilliant friends at HelloFresh to make every surface and gesture speak the brand. This year, we evolved Weight Watchers’ Starter Kit from a concept to an actual kit, and both recruitments and member results improved dramatically!

They think about how media creates powerful brand associations. So, in addition to effectively increasing their media budget by 15% or more by insisting on transparent, accountable media, they also use a balanced scorecard for optimizations. This makes both acquisition efficiency and brand association central. It also includes location and purpose to, again, better align to the experience of the user.

• They think about being and doing the brand, not just marketing and promoting it. Because they know that today, everyone is connected to the true word-of-mouth about products and brands, they know that what they do and what they are means more than what they say they do and are.

And yes, they view the people who interact with their marketing as users and friends, rather than “targets” or even “audiences.” They know that today, people are trying to use our marketing and our brand to make meaningful and lasting changes in their own lives. Big Brand thinkers know that’s what we’re here for.
